How to Evaluate an FF&E Procurement Company for Hotel Projects: A 2026 Framework

To evaluate an FF&E procurement company for a hotel project, score it against eight verifiable criteria: completed projects at your scale, factory network transparency, a written QC regime with third-party inspection access, engineering and drawing capability, compliance documentation (fire and formaldehyde certificates that match your destination), consolidation and logistics control, contract and payment structure, and communication cadence with a named project manager. A company that passes all eight will show evidence unprompted — project photos with container counts, inspection reports from past orders, certificates traceable in public databases. A company that fails will substitute promises for evidence. This framework is written from the agent’s side of the table: it is the same standard we invite hotel developers and FF&E contractors to hold a sourcing agent to, including us.

Use it at shortlist stage, before sampling — changing procurement partners after the model room is approved costs a program 6–10 weeks.

The Eight Evaluation Criteria, and the Evidence for Each

1. Project references at your scale

A company that has delivered 40-room boutique properties is not automatically equipped for a 300-key resort, and vice versa. Ask for two or three projects within ±50% of your key count, with product scope, container volumes and delivery timeline. Quantified references — “132 rooms, 14 containers, 11 weeks production” — are checkable; “we work with many hotels” is not.

2. Factory network transparency

The core question: do they tell you which factory makes your product? A genuine procurement company discloses the factory once engaged (many contract you directly to it), because its value is selection, management and QC — not information asymmetry. A firm that refuses factory visibility end to end is pricing like a trading company, not a sourcing agent, and you should assume a concealed margin on top of the fee.

3. Written QC regime — with third-party access

Ask one question: “Show me the inspection report from your last hotel order.” A real QC regime produces documents — in-line inspections during production, AQL-based pre-shipment inspection, loading supervision — and has no objection to your appointing QIMA, SGS or Bureau Veritas alongside. Treat resistance to third-party inspection as disqualifying: it has no honest explanation.

4. Engineering and drawing capability

Hotel FF&E is drawing-driven: custom casegoods from interior designers’ packages, stone tops with templated cutouts, joinery meeting site dimensions. The company must read CAD and shop drawings in-house, run the approval loop with factories, and catch dimensional conflicts before production — not forward PDFs and hope. Test it: send one real drawing from your package and ask what they would query on it. The quality of the questions is the evaluation.

5. Compliance documentation matched to your destination

Fire performance for upholstery and drapery (CAL TB117-2013, BS 7177, AS/NZS 3744 depending on market), formaldehyde limits for casegoods (CARB Phase 2 / TSCA Title VI for the US, E1/E0 elsewhere), and electrical certification for lighting. The evaluation is not whether the company says yes — everyone says yes — but whether it can produce current certificates from the actual factories and knows which standard applies to your destination without being told. 6. Consolidation and logistics control

A 100-key package draws on 15–30 factories; someone must consolidate them into clean, load-planned containers, sequence production so nothing waits months in a warehouse, and manage export documentation. Ask who owns or operates the consolidation warehouse, how loads are planned (by floor? by area?), and what happens when one factory runs late. Companies without real consolidation control ship you LCL fragments and call it a program.

7. Contract and payment structure

Healthy structure: agent fee stated openly (typically 5–8% of ex-factory value), factory payments on 30/70 terms with balance held until inspection passes, and quality obligations written against the approved model room and shop drawings. 8. Communication cadence

Confirm a named project manager, weekly written status reports during production, photo/video documentation at QC milestones, and working-hour overlap with your time zone. The pattern during the sales phase predicts the pattern after deposit — slow, vague answers now will not improve later.

Which Red Flags Should Disqualify an FF&E Company Immediately?

  • No factory visibility on request after engagement — concealed-margin trading model.
  • Resistance to third-party inspection — no honest version of this exists.
  • 100% payment before production, or balance due before inspection.
  • Certificates that fail verification — numbers not found in the issuer’s database, or documents naming a different factory.
  • Prices materially below every other quote at the same stated specification — the specification is not the same.
  • Self-published rankings naming themselves the top agent — marketing posing as evidence.
