Most overseas project teams meet the term “China sourcing expert” at the same moment: a hotel, apartment block or office fit-out has been budgeted, someone has compared local supply prices against China factory pricing, and the gap is large enough to matter — often 30–50% on furniture and joinery categories. The question is never whether China can produce the goods. It is whether the buyer can manage specification, production, quality and shipping from 9,000 kilometres away. Three Ways to Buy from China — and Where Each One Breaks

Project buyers effectively choose between three procurement routes:

  • Buying direct from factories works when the buyer has staff in China, speaks the language, and orders one category repeatedly. It breaks on multi-category projects: a hotel needs 15–25 different factories, and no overseas project manager can chase them all through production simultaneously.
  • Buying through a trading company is simple — one invoice, one contact — but the trader owns the margin and controls the factory relationship. The buyer rarely knows which factory produced the goods, cannot audit it, and has no leverage when quality disputes arise.
  • Working with a sourcing expert or sourcing agent keeps the factory relationship transparent. The agent is paid a service fee to represent the buyer: factory selection is documented, quotations are shown at factory level, and inspections report to the buyer, not to the seller.

Before any order: scope translation

Architects and designers produce drawings and finish schedules. Factories need something different — quantities by SKU, materials by grade, finishes by code, tolerances, packing requirements. The first real deliverable of a sourcing expert is converting the project documentation into a factory-ready brief, and splitting it by factory type: a lobby sofa workshop, a metal fabrication plant and a tile producer cannot be compared on one quotation sheet.

During sourcing: qualification, not just search

Finding ten factories on a B2B platform takes an afternoon. The expert’s value is disqualifying eight of them: checking export history, real production capacity versus subcontracting, willingness to accept third-party inspection, and financial stability for the deposit being paid. During production: presence

Production problems in China are cheap to fix in week two and expensive to discover in week ten. A sourcing expert visits factories at material-preparation, mid-production and pre-completion stages, compares work-in-progress against approved samples, and forces correction while there is still schedule slack.

Before shipment: independent QC and loading control

Pre-shipment inspection against the approved sample, defect classification, correction follow-up, then supervised container loading with photographic records. This is the last point at which the buyer has leverage — after the balance is paid and the container sails, negotiating power drops to near zero.

Common fee models are a percentage of order value (typically 5–10% depending on scope and category count), a fixed project fee for defined packages, or a hybrid with inspection charged separately. Be cautious of “free” sourcing services — the fee has not disappeared; it has moved into the factory price where the buyer cannot see it. Signs You Are Talking to the Wrong Partner

  • They quote instantly without asking for drawings, quantities or a destination port
  • They will not disclose which factory produces the goods
  • They resist third-party or client-attended inspections
  • Every product category is “no problem” — real specialists say no to categories outside their supply base

When You Do Not Need a Sourcing Expert

Honest answer: single-category repeat orders from a factory you have already audited, order values too small to absorb a service fee (below roughly half a container), or purchases where the destination market requires certifications China cannot supply. A good sourcing agent will tell you this in the first conversation instead of taking the order.
